Yamato fought all that time and couldn't even damage Kaido substantially.
Only her thunder bagua was enough to draw some blood from Kaido but he was still unphased, now compare that to how he reacted to Asura.
Zoro will always be treated as Luffy's vice captain and lately the whole "wings of the PK" theme has been hammered home. Even if Yamato joins, Zoro and Sanji will be treated as Luffy's right and left hand, power levels don't really matter much in the end.

Even if you put aside Ashura Yamato has not shown AP that can match Zoro Hiryu kaen that sliced off giant horn on that skull
He also sliced up Kaido with his tatsumaki saving Luffy making him spit blood notice Zoro has even stronger attacks in his arsenal without even resorting to Ashura that should work even on Kaido hybrid form. Yamato did show a good performance but nothing that Zoro can't replicate or even do better in the same situation

We all know he has not that much to gain to show up in the middle of a war where there are so many forces that could mess with him at once haha

There's a similar rationale to that and we know what Akainu claimed
Kaido not to die out? That would invalidate the whole focus about his death fundamentally. All that focused been transpired over the years.
