Could it be really possible that Kaido's bulky mode was partly awakened in fact? But due to the fact that Kaido had to be drunk to reach this mode, he couldn't fully control it either.
If Kaido is still alive, we might even see his full transformation next time imo.

Cross Guild was just created out of thin air. A nice surprise but a welcoming one essentially. But narrative important stuff like Kaido's flashback or Rocks's flashback, I have no faith in Oda lol.
