1. Kaido didn't have his Hybrid until very recently.

Hybrid form is mandatory for ever Zoan user, you can access it immediately after eating the DF, every Zoan user can access his/her hybrid form immediately after eating it. We saw it with Kaku in Enies Lobby and With Chopper in dram Island.

2. Kaido underrestimated Oden and thats why he wasn't able to go Hybrid, since the fight ended too fast.

Kaido was afraid of Oden since the beginning, on top of that he was hiding behind his men almost the entirety of the fight + Kaido refused to give Oden his 1v1 to find out who is the strongest.

Oden mid diffed him so fast that Kaido didn't even realize what happened, if it wasn't for the old hag then this arc wouldn't have existed in first place.
