This new light can indeed erase the pre-existing narrative data completely or enhance it. In the case of One Piece, Nika is indeed technically a retcon. But not one that erease the data of the story. Rather the opposite. The reveal recontextualizes elements already present but hidden in plain sight (the mythogony, the powers of the fruits of Luffy, the thematic of the story, the contextual attribution of the fruit, the antagonism in response etc.)

retcons aren't inherently bad
the issue with the nika thing isn't just that it's a retcon, it's specifically that it's a BAD retcon that Oda puts no work into making us believe would do anything good for the series

True thats why Katakuri's fruit are considered as Good Retcons cuz Oda still using his OG Logia Concept which is able to manipulate, create and control Natural Element.

No. revelations are not necessarily retcons, only certain forms of revelations. The discovering of the road poneglyph, for example, is not a retcon, is pure worldbuilding.

In fact, it's not really that hard to plan it from the beginning. The amazing stuff comes from how he managed to keep the real plan hidden while showing us inconsistancies in the power of Luffy while making us accept everything that was happening.
