Say Koby beat x character like Urouge.
Oda literally could have had him beat the firetank pirates after WCI, but they'd escape, or Hawkins before the Kidd Apoo alliance and nothing in the story would change.
Hell we could have Koby vs Jimbei in between FI and Wano. I don't care if he lost, just pushing Jimbei to extreme-high diff at that point would have been fine.
Don't have him run around like a chicken with his head cut off against fodder goons.

This Is a problem almost all other characters share, and basically he should have just appeared more and done more (we don't really know what he did, but still).
For example, he could have been in DR when Fuji called for reinforcements and do something (since he Is a sword member, he can do basically what he wants).
It would have been nice to see him between the arcs capturing people and maybe having his name on papers.
Another lost chance was for him doing something really meaningful against the Shicibukai after the abolition. He could have fought someone and have a breakthrough.
Obv, but that would have changed the character, the easiest way would have been to give him an overpowered fruit. A mythical zoan or a strong logia, but even Jozu's fruit would have been simply perfect for his stile. He would have gained unparalleled defence and a huge offensive boost. Image AdvCoA + AdvCoC + Diamond defense and offense: crazy.
And since Koby has a very advanced CoO, he would have been even hard to hit. And when you hit, you find Diamond + advanced haki.
Yeah, maybe I would have gone for pure haki still, but if I had to choose a fruit I would have chosen Jozu's.

Replace Smoker with Koby on Punk Hazard and keep him around till Dressrosa where he would have played a major role in defeating the Donquixote Family.
From there I would have him get his upper commander level gains from clashing with BBP associates and chase Weevil while Luffy and friends tackled Kaido and Big Mom. The culmination of his power bloom to match Luffy being the Amazon Lily incident where he actually gets an extended fight with Hancock and scuffle with Blackbeard. Ideally I would have him around Rooftop Luffy at this point.
Hachinosu I would let Koby do more than one Honesty Impact... He would be able to dodge Shiryu with his CoO... At this point Koby should have haki and physical stats that lets him stand peer to G4 Luffy.
From there I would have him get his upper commander level gains from clashing with BBP associates and chase Weevil while Luffy and friends tackled Kaido and Big Mom. What should have been done: Not make him lose to Luffy in one punch in Marineford and replace Sabo with him in Dressrosa. In fact Sabo shouldn't even exist and all his screentime and feats should be divided between Dragon and Koby.
What will actually happen: More forced parallels with Garp, next time you see him he will unlock CoC coating and be able to nuke an entire town with his fist and you will just have to accept it.

Coby started from zero and that's why Oda wrote the line he works twice+ as hard as others.
Coby has his normal training like the other marines and then on top of that went ahead with the battleship training. Along with his hidden potential no wonder he becomes strong fast along with the "haki blooms in extreme situations"
Oda for me clearly wants to write a right and wrong path a protégé can take with Kuzan and Coby. They will cross paths and of course the new blood will win.
