I think the real villain was always AFO and shigaraki was merely his pawn.
I think it will probably be revealed that AFO gave shigaraki decay purposely because he wanted shigaraki to become a villain. He never really cared about shigaraki and only needed him as a contingency plan.
Ujiko's life force quirk doesn't give immortality, it merely extends one's lifespan. Hence, AFO was always aging and this must have been a problem for him. This was the entire reason he needed shigaraki.

Shigaraki will realize this, along with the fact that AFO killed his grandmother. This will lead him to giving up his dreams and asking Izuku to save him.
Izuku will need to find a way to stop AFO without killing shigaraki.
Exactly it hasn’t even been ten chapters since he’s gained all his power and daddy AFO is already taking his body. Dude was about to get disintegrated by Endeavor
The actions on this chapter were wild and disturbing. It’s transcending from Shounen standards. Deku should have let it loose and beat up Shiggy for few more pages to demonstrate what AFO is capable of.
I hope this shadow realm thing isn’t too dragged out.
I would recomment to change the title to 'The person within/inside us', since I don't even know from where did they get 'One among us'. But it's okay if you wait until the official translation.
And for now, I will not change my mind about Shigaraki's going to fall here.
