Yamato not joining is a huge W and actually makes sense if he wants to continue cosplaying as Oden. Going From Wano to the end of the Grandline in ~2 months isn't a 'grand adventure' and 'seeing the world'.

Imagine focusing so much on Yamato and making it seem like she was going to join the crew, only at the last minute to not have her join.

Yamato purpose was:
1. Ace (one of the Japan most favorite character) cameo in Wano
2. Reveal that Luffy has a final dream
3. Reveal Zoro's relative in that cave
4. Keep the thirsty fans hooked till the end of the arc with the insane nakama teasing (that was obvious to me but so many people got baited I actually despise when Oda wastes time on that)
If people take off the nakama googles they realize that Yamato's flashback wasn't even about her, she was just a nice tool to introduse the things I listed above.
