Whose a character that turned out completely different than your expectations?

For me Vegapunk is the answer

Vegapunk was name dropped a good 900 chapters before he was officially shown I fully expected him to be a morally gray character that did anything for the sake of science

Experiment on children, "accidentally" murder etc etc but claim it okay for the sake of scientific development

Orochi, when we first were told about the Shogun Orochi, I was insanely hyped. I thought Orochi(maru) was coming to One Piece and we'd get this powerful and devious shogun.

Instead, we get a really, really forgettable asshole.

Instead, we got a boring character, traumatized by this bum named Oden, who almost shitted himself during Big Mom's invasion and has not even being able to kill anyone.

his intro was fantastic but what a brutal disappointment after wano.
