Yes picking up the skill sets was very difficult. And i'm still learning every week. Since i take the most responsibility i was forced to kind of learn every single position even if its just the basics.
Initially i was just typesetting, and it was quite frankly dogshit for the first 6-9 months i'd say, even if most people dont put a lot of stock into it. Back then we partnered with Scantrad France who cleaned for us, but with time it was simply wiser to start becoming more independent since... yknow its never good to be dependent of a third party, even though we had a great partnership with them and still have! (Working together on The Fable) So that's when i started cleaning... and oh god was i dogshit.
If you look at our site i pretty much deleted all our oldest chapters and only have those from 997ish onwards up since the ones before didn't really live up to the quality I/We strived to have. but after 1 1/2 years i think im pretty good now. Fortunately im blessed with some OG's that joined our team that taught me a lot about cleaning. Like, seriously we have 2 that have been doing those things for a decade that taught us a lot and are excellent redrawers as well.
After that, i also started learning some basic redrawing. You really need to be prepared for the worst emergencies if someone falls ill I'm always there to cover. So it was kind of out of necessity to learn every single step....apart from translating ofc.
There are a few great lessons I've learned with one of them being to always have at least 2 or more backup plans if all goes to shit.
There was one particular week where we had a partnership with a very small foreign asian teamed that Cleaned and RD 2 series for us and all of them quit 2 days before the next batch of chapters. That's when i thought fk we're screwed, but...I just had to look for replacements lol. Some miracles happened, i asked some old members to help out and *somehow* we managed to pass that week.
I'm kind of talking without much focus rn since its like 4am but yeah... a lot of memories are swelling up. It's never easy and I have made my fair share of mistakes as a leader too, but generally we always managed so far to overcome difficulties.
I think the saddest thing that happened was Chapter 1000. That also kind of plays into your question of "was it easy to assemble your team".
I never put much thought into it until then, but we simply recruited staff as long as they had the skills. Shortly before Chapter 1000 a cleaner (people that receive the raws and clean them) joined our team and was willing to help us out. A miracle! Someone has the skills to do magazine cleaning! (It is literally the rarest skillset in manga scanlation to have. way rarer than translating etc.)I was ecstatic....and not careful enough.
Turn out that guy was a spy from a foreign team that stole our raws and released the chapter in his own language before we even finished translating. It was truly devastating. So yeah, after that was the first time we had to think about security measures. Creating a new system about where to share stuff, renewing the recruitment system, checking when accounts where created to prevent alts, ignoring promising but "sus" recruits etc.
We're blessed with a great team now, although we are still in need for a few redrawers on series other than OP that we could help on. Especially BC is a bitch
EDIT: Where did i pick up the skillsets? Simply Youtube videos tbh. First i was using Gimp and it took me like 5 hours to do 1 Page LUL. With time you get faster, know shortcuts, get a better eye on how to do things etc. I've also started learning some very basic Japanese which mainly boils down to being able to read Hiragana and Katakana. Which sometimes can actually be quite helpful since there can occasionally be 1 small bubbles TLs have missed like a "Huff, Huff" or something and i can simply check or know already based on the past what it means and can simply tell em/TS it in.

Tbh during the first year there was not a single release where i didn't pull an all nighter. Nowadays i can actually get some good sleep. I know a lot of readers hate our release time, but it definetly gives a lot of staff the ability to sleep properly and not to crunch every week. Arabs release whenever they finished, but that also creates expectations and pressure, which i do not want to put upon our staff. The release schedule we have atm. is 80-90% of the times really comfortable and something most can live with quite well.
