Oda basically turned kaido into a video game final boss who sat in his castle for 99% of the series. Instead of having kaido play a bigger role in the earlier parts of the vs yonko saga(or even before that) and showing Kaido's POV more often during act 1 and 2, the man just defeats Luffy and goes to his castle and does nothing until Luffy arrives at onigashima.
The result of this is that it becomes harder to empathize with kaido. He just seems like a heartless monster, which he is, but I think if maybe Oda paid a little more attention to his backstory, the audience would be able to better connect with Kaido.
Like kaido believes in survival of the fittest and that the strong should rule the weak. It would be nice if Oda showed us the exact moment where kaido understood this reality. Perhaps something from his childhood as a soldier in his country's wars. Oda could have even revealed yamato in act 1 or act 2 and have her tell Luffy Kaido's backstory. Alternatively, we could have seen some sort of a scene between kaido and big mom, where kaido talks about his backstory.
Ultimately, I just don't think its very fitting for one of the biggest antagonists in OP to have his backstory shoehorned into the final chapter of his fight.
