Act 3 ending in a tragedy is a lie. Act 3 has to just end in a dramatic moment and a conquerer haki clash is the perfect dramatic moment to end it and transition to what happened at the reverie.

How many of you actually still believe in this ? Because from what I can see almost everyone thinks that we are on the final battle against big mom and kaido which makes no sense if you bothered to read the manga.
anyways I already made a thread that show really solid evidences and hints that the current rooftop battle is nothing but a lure from oda ...long story short;
Kaido and big mom next time we see them will start an execution to massacre the 5 supernova...something similar to what happened at WCI before the tamatebako bombed
Big mom pirates led by smoothie will enter the war making thing even more overwhelming and overkill
The whole battle against the yonko will be restructured and redistributed
Garp will balance the sides in this battle...he fights big mom and she kills him (major death of this war)

I don't think the raid needs to fail exactly. Just the rooftop fight or a plot shift to mainland Wano. A lot of this can be achieved by abled strawhats during and after their fights or just post-battle (a lot of your questions actually seem to involve some of the villains like King's or Who's Who's identities, those would be answered mid fight I'm sure)
I'd say we are getting decently close to seeing if at least the rooftop fight fails. Oda started it early and focused on it for 3-4 chapters. He may spend another 2-3 chapters on it to show the Yonko winning before something big happens and the battle on the rooftop is postponed or is over, just a guess.
The other fights below though should still happen until they are done. Potentially the calamity fights last longer than usual though, I can see that. Zoro chased and fought Pica for like 15 chapters it was ridiculous lol.
