Have you read pre timeskip lately? Franky/Zoro/Sanji are very different from the introductions, chopper and Luffy are different as well. And not just via character growth but through flanderization.

You literally say they are unrecognizable. That's such a gross exaggeration. They all still behave relatively the same and always have. Many of their mannerisms are still the same. Stop conflating character growth with complete changes in character, which does not happen in this manga. If anything, Oda's extremely good at maintaining proper characterization

Yeah Sanji needs some sort of power to pierce Queen's defense, hybrid form will allow Queen to have that defense and be more mobile, no answer to that his speed wont help him.
