You can't cook for this long - it's actually difficult to maintain hype and consistency for this long

Because there is a cultish mentality in the one piece fandom where Oda cannot be criticized and everything he does is godlike. Therefore you have fans that are writting the story for Oda, see foreshadowing everywhere and make theories to explain the plot holes.

Part of the reason why One Piece is not as entertaining as short series.

But for me, it hurts more because as a fan I waited 10 years (?) for Luffy vs Kaido and it was not as entertaining as I thought it would be.
I dont think it is about headcanon/expectations. It is about the quality and execution as you have mentioned above. It was unsatisfactory, to say the least.

Where Nika was actually a fruit

Even before Yonko Saga or during Yonko Saga before the raid

Luffy is lucky that's it. And he heal really fast, but there was no real foreshadowing. Again I think Oda just chose wrong way, thaks to editor? He should just made normal training and awakening threw it.
