oda has never said any of this. Rayleigh, a character in the story explaining the absolute basics of haki to a beginner, said about base haki: "its like an invisible suit of armor."
That's it. That's all you got, officially. Nothing about "All haki is invisible". Nothing about "i draw it when i feel like it". A character in the story explained it that way, to someone who didn't understand haki at all, as a place for them to start.
It's obvious from what I read that when you use Hardening, your haki turns black and you can see it. When you don't, it's invisible. Instead of thinking "why is it random?! it doesn't make sense!!!" try thinking about it this way. then it all makes sense.

We all know Luffy can get up, we saw it with Kaido, but of course Kizaru gave a great fight and pushed Luffy to use Gear 5 and outlast it.
It is a High diff for Luffy, no matter what Kizaru did, Luffy didnt seem he could potentially lose or fail. Right now, Luffy is just suffering the effects of Gear 5, and yes, he is also damaged but not fatally.
