Kaido literally waited for Whitebeard to be distracted with a war to launch an attack on him, why didn't he do it sooner when WB could give his entire attention to Kaido?

Definitely not the same scenario. Big mom needed to get past Marco, she even told him to stay out of it. Big mom had access to all her power, so why didn't she just use it no diff Marco in 5 seconds to get rid of him?
The answer was already given to us my friend. Full power Big mom can't beat Marco low diff, as in, a prolonged battle is required to defeat Marco.

- She asked Perospero because she can't beat Marco fast enough.
- And she ran away because Marco would damage her and her weapons too much before the real battle.

The Admirals literally couldn't use awakening because how would they turn the island in Ice/Magma respectively and not kill their own subordinates + City?

The entire reason why they chose PH is because there would be too much collateral damage when using awakening.
