Anyway back to the topic, yeah, Kaidou and Yamato probably have the ability to transform between two hard forms and not "however they want to look", yamato is probably human and half dragon/half human/oni, ie he'll be more akin to a hybrid zoan without a dragon devil fruit. This is because se's like 1/2 human, and either 1/2 dragon, or 1/4th dragon and 1/4th something else.
Meanwhile Kaidou is full dragon, so he has the humanoid form and the full dragon form.

I mean if Yamato is half dragon, half human, and a full dragon can switch between full dragon and humanoid form, wouldn't it make sense that a half dragon can go between a hybrid dragon and a human form? Like, her "real" form looks like what you'd expect from a hybrid zoan, while her human form is the one we know.
