We don't know how Kaido's fruit looked the first time he received it
Oda could easily write that his control over hybrid and drunk modes are his awakening and that his original hybrid could not change shape as he does (bigger arms, rounder face ...)

Right now what would be far worse writing is to tell us Kaido's trump card is his awakening after having him tell Luffy that him awakening doesnt matter and haki trumps it all.

Also Oda is really trying to sell us on that "Kaido is reaching his limit" shit and it's backed up by the flame clouds disappearing so him holding back on an awakening for THAT LONG would be both incoherent and make him look VERY stupid

That's like saying his flame dragon form this last chapter exactly was pointless lol. Why even do it if he's saying what you are describing.
