Speculations What did Oda plan for ? What did he make up on the fly ?

Nduja meant the roles they were supposed to play.
Those four are obviously the prototypes of the four emperors.
Eventually, their designs went to other characters, separated from the Yonko.
But originally, we were supposed to get:
- a fat giant using an axe --> used for Brogy's design;
- a gunman with a shield --> haircut & coat used for Mr 5;
- a femme fatale --> who became Boa;
- a naginata-using warrior --> WB's weapon, but Kaido's body structure with the skinny legs?

Kuma/Bonney relation was planned(at least since Bonney was introduced).

When we meet Bonney in Sabaody, someone mention the arrival of a warlord and she acts weird "a warlord?"
Why is that?

Then in Marine Ford she was crying seeing all the Kuma pacifistas in the war. Why she would be crying for? Ace? Really?

Now, her age and her powers of imagination... I call that a retcon. But in Oda defense, he never revealed her powers name anyway.

She was crying for WB's death and appeared to be angry at BB for betraying his father/captain.
Reason why her very next appearance at the end of the arc is being captured by BB, since she tried to avenge WB.

Then a connection with Akainu was created, and an implied need of her DF for the CDs, both of which were soft dropped post-ts.

Just a side note: the Shichibukai were already mentioned back in 1998 (East Blue Saga), so by the time of the 1999 magazine release, Oda might've already dropped the plans about the "4 villains of the Grand Line" and decided to go with the Shichibukai (later I believe that he dropped the plans again and refurbished his original plan through the Yonko in Post-Enies Lobby).

However, they initially appeared as 7 swordsmen (including Jinbe, who had a human-like silhouette and was mentioned in chapter #69), so they could've been planned to be Zoro's stepping stones or something like that.




P.S.: as you can see above, the "Three Great Powers" were already mentioned in chapter #69, so the "4 villains of the Grand Line" could still be standing at the time of chapter #69 as one of the Great Powers. Yet, Blackbeard (originally named "Everything D. Teach") was in Oda's mind already (a nigh-invulnerable villain, according to One Piece Green: Secret Pieces), so the great power besides the Shichibukai and the Marines could be him alone.

In One Piece Green: Secret Pieces it is written that Blackbeard was originally supposed to be so strong that he was even unbeatable by the Marine Admirals.

In the original setting for Blackbeard’s power, Oda did make him very strong. In his early design, Blackbeard was unable to feel hot, cold, pain or even numbness. His only weakness was being unable to swim.

Taking this information into consideration, the Editor who wrote the Databook just assumed that maybe Blackbeard could even take out the three Admirals with his powers.

I don't think that Oda planned for Ace to be Roger's son, at least initially, I remember something about it being the result of an editor's suggestion, not counting the lack of foreshadowing or clue and the time gap between Roger's death and Ace's birth.

Plus you'd think that Garp would have had more reserves telling Ace about his parentage, knowing the burden that it would be of having Roger as your father and that a child would not be ready for such a reveal and burden.
