We will see how this pans out towards fall or winter. Oda can do the impossible, but I have good reasons for these doubts.

That said, while I think we have a ways to go, the series does need to have the crew complete sooner than later, and I havent seen any other character in this series portrayed like Carrot and Yamato really. Jinbe himself is unique, just like they are, but they display some inherent fascination specifically with pirating and sailing with Luffy. Pedro's death i feel like is massively significant to Carrot's chances right now.
As long as he stays dead, and as long as she encounters Perospero (not to win, but to dive deeper into that resolve of carrying on his will), then I see her joining, only because it was pretty much Pedro's dream to serve Roger. As for Yamato, her dialogue just entirely spells out her chances
Its the only reason why I feel like this atm. If these things didn't happen, I would just be anticipating Jinbe, but then Oda even held off Jinbe's celebration, which makes me think more are happening.
We'll see though, you are right in that it would be surprising.
As far as the position, I would argue that not only does Yamato not need a special useful position (Zoro, Brook, and Robin) but that whatever position she would end up with could just as easily not be shown until much later. How many chapters was Jinbei in the story before he was shown to be the helmsman? For the longest time I thought he would just be their "Fishman" since "swordsman" counts. Yamato may well end up having a specific position later on.
About twenty, we just didn't know it at the time. He helmed the battleship between ID and Marineford.
Jinbei being the Helmsman was mostly foreshadowed by Burgess. All the other (original) Blackbeard Pirates had roles that mirrored the Strawhats, so Burgess being the Helmsman and not the Fighter like Zoro really stood out.
So when Jinbei was invited, with him having already helmed a ship in his first arc, being a Fishman with a natural affinity for the sea, and the Blackbeard's having a Helmsman as well, it only really made sense that would be his job. And then in Jinbei's cover story he was piloting a little one man craft for a while.

It's the usual fan response over a design or personality, but zero merits to Luffy and his crew. Im not sure why some people don't see the difference between Carrot/Yamato and the rest of the pitches.
Like with Monet, Perona, Ulti, Momo, Kinemon, and many other fan crew guesses, they quite literally have no actual warrant to being part of the crew to any capacity. No tragedy (in relation to the character alone, Momo and Kinemon both lost Oden, it wasn't either characters personal tragedy), flashbacks (same thing), Dreams, or characteristics that make you think they jive well with Luffys crew. Then compare them to:
- Carrot, who has been on the crew's ship for the past 150 chapters, but also experienced a tragedy in real time with a character who literally passed on his will to her, whos dream was to get on Roger's ship. Said character has a passion for adventure and has been shown, multiple times to be a "lookout" in the ship, whether or not that matters.
- Yamato, who in 3 chapters, has proclaimed she wants to join Luffys crew, wants him to help her be free and leave Wano, knew Ace, and clearly had a tragedy in relation to her father.
You quite literally cannot compare any other character in terms of relationship to the crew (Luffy or someone else) over these 2. There is no comparison, and its kind of baffling to me that people try and use other characters as examples in the same light.
And im definitely not saying either Carrot or Yamato are surefire selections, but they clearly are much higher because of HOW Oda portrays them, all we can do is guess if he means to have them join like Jinbe
