- You can be exceptionally violent to someone without killing them.
- Kaido did not kill anyone in the alliance.
- Kaido was willing to kill her if she defied his orders and left Onigashima, so his love for her is far from unconditional.

Base Yamato was equal to all out Ace. She likely has a Mythical Zoan DF as well.
I think that Kaido needs to beat Yamato to a pulp. Yamato is the only major figure of the alliance that doesn't believe that Luffy can beat Kaido.
Like not that she thinks Luffy might lose, she doesn't actually think Luffy can win. A prospective Nakama, and she has no faith in the man she'll call Captain.
When she heard that Luffy was fighting Kaido in a 1 vs 1, her response was: "I need to hurry":

In this chapter, even Law placed his trust in Luffy to win.
We need a development where Yamato places her trust in Luffy to defeat her Father.
We need a moment like this:
Luffy saving Yamato when she's at her wits end in her fight vs Kaido could be the impetus. Kind of like with Law:
If Kaido never beats Yamato down, if she's never at her wits end, she's never going to trust in Luffy to prevail in a one on one.
Yamato isn't fighting Kaido for Luffy but herself. If Luffy shows up and Yamato is healthy, she's not going to leave Kaido to Luffy.
She has a very strong personal conflict with Kaido.

- Yamato did not say that she is fighting Kaido to stall for Luffy.
- Yamato did not say that she is fighting Kaido to open the borders of Wano.
- Yamato did not say that she is fighting Kaido to fulfil Oden's will.

Yamato is fighting Kaido to sever the bond that binds them. She's fighting Kaido to escape from Kaido's control and dominance over her life. She's fighting for her freedom.
Yamato's confrontation with Kaido here is

the most important battle of her life.
Until she gives up or is defeated, no one — and I mean no one, not even Luffy — has a place in that battle.
Oda stalled Yamato from reaching the Rooftop until after Luffy was defeated. If Yamato was to fight Kaido with someone, it would have been with Luffy.
She may do that in a subsequent round, but this battle in particular is for her.
She'll see it through on her own.
Yamato needs something that would make her abandon trying to defeat her Father and trust in Luffy. She hasn't gotten that yet.
