The only surprise factor Oda had done was with Robin, and even back then Robin was shown being very mysterious, that she saved Luffy. She was also the one who made comment first about “D”, which finally made people think what is with the D? Robin also didn’t disappear most of the story during Alabasta arc.
Because Robin was important to the story of the Alabasta arc. So even if she was just a secondary character, she was logicaly still there. nothing out of the ordinary.
Another thing worth to notice was that Robin was a villain before joining. That’s why Oda compensated her back story after she joined. The rest of Straw Hats back story was revealed prior joining. Carrot has never been a villain, and there is no point for Oda to compensate her back story.
Not Usopp's one (the backstory of Usopp only appears at the end of the arc, after Usopp is recruted by Luffy).
Not Nami's one (it happens during Arlong Park
And not Sanji's one (the second half) it happens during Totland.
Robin was not a villain, Robin was a false antagonist. This is a very important distinction to make as Robin was never depicted too evil, there was always a mysterious, even maybe helpfull side to her characterization. Her backstory on Alabasta has three role : to setup her dream, to setup her character arc (this is the first time that you can actually see Robin give up on life), and to make the reader understand what happened between her and Luffy. But this was not made to compensate anything.
And again I still don’t understand the logic that Oda needed to give so much for Yamato just to be a red herring for Carrot. The logic still applies that Oda could have given the Yamato’s spotlight to Carrot instead of pushing Carrot out of the story. There is no need for “surprise factor”. In One Piece, things that always go around surprise factor always about death. Ace’s death, Sabo turned out to be alive, Pell & Pound survived, etc.
Oda is giving this much to Yamato only because of the simple fact that Yamato is an important character in Onigashima and that her cahracter arc relates in everyway to the theme of Wano.
Yamato is only a redhearing in the sence that Oda is accentuating her will to sail with Luffy.. But it the great scheme of her cahracter arc.. everything that oda gives to Yamato is logical. It's going in synch with her character arc. (I don't know if that very clear.. it's a bit technical)
Oh ! and.. Yeah..
There is
ALWAYS the need for a surprise factor in One Piece. It's litterally how this story is constructed.. with tons of surprises put one after the other.. with ones much surprising than others.
Ask this question to yourself: why Oda needs to create Yamato, gives Yamato so much spotlight instead of giving those to Carrot? And if you’re looking for answer, answer it with what has been presented in the manga. Not head canons.
Also, no need to feel triggered that the specific person feels the need to insult Yamato supporters as “blind”.
Yamato as I have done the hypothesis before, was probably either a very late addition to Wano (late as 2018 late) because of the lack of setup for that character (Oda at this point is too good with setups to forget those) ..or a very EARLY character imagined to be fighting aongside Momo .. because of the lack of setup for that character.. (Oda at that point was probably not that good with setup, and might have constructed the story while forgetting to setup Yamato correctly..). In either cases.. yamato felt a bit forced because of that lack of setup.
Now. if you ask me why was Yamato invented.. it's another story.. and it depend on which hypothesis you choose from the two above:
- If Yamato is a late character she was most likely invented to add depth to the lore of Kaido and the theme of parenting during the last part of the arc where this theme is not that much present..
- If Yamato is an early character, she was most likely created to help Momo fullfil his destiny. And to help the readers introduce a lot of lore about Joy Boy/the dawn/Luffy etc..
There is a lot of possibility of "what if" but right now .. at the present states of the story .. yamato acts as a vector of protection for Momo and the people of Wano, she was also a vector of setup for Luffy's rise to the top (999/1000).
Also.. You are not all blinded, some of you are less blinded than others by the Yamato hype.. but yea.. there is no other qualificatifs..
But notes that being "blinded" by the story is not such a bad thing, it shows that the story works ! The problems start with toxicity and forum wars.

even his username explains it all. IIRC there is no “YamatoForNakama” user here. Well, it’s simple because Yamato supporters have many clues & writing on the walls that she is 99% joining. The 1% is when Luffy accepts her.
Even the ones who pretty much said that Yamato & Carrot both suck, can see where the story is going
The pseudo was a joke at first.. I hate when people try to force things on the author.. but I kept it because of .. well why not..
The only reason the Yamato supporters are no so much interested in defending their mascott is because of the balance of power. The hype of Yamato is stronger than the hype surrounding Carrot, if it was the opposite, with Carrot fan making fun and being toxic with Yamato fans.. there would be voices like mine from the Yamato community.

Basically I'm saying the opposite.
- I don't care about Oda seeing me (in fact, for his sake I hope he doesn't, it could Jinx him) that's your own wet dream.
- I know that Carrot has a strong case and that Yamato does no .. so..
- I KNOW that there will be dissoinpointed people at the end of Wano here in this toxic environment.
And what i'm trying is to prevent them from insulting the mother of Oda once the arc is finished.

1. So your writing this post for us to see and understand why Oda will have Carrot join the crew and not Yamato when the time comes, and additionally hoping that we would not go after Oda? If Yamato is joining the crew why would we go after Oda?
Yup, why ? Because toxicity, that's why. And by being here, i'm not only talking to the forum users, but also to the public who might end up on taht thread.
2. You still haven't told me what Carrot's strong case that is supported by the manga, the same goes for Yamato not having a strong case to join the crew.
You still haven't taken a look at my blog where everything is explained so we are in an awkward situation here..
3. Why would I be disappointed if Yamato is joining the crew?
Not you per say, I'm talking in a general sence.. Because that how toxic people reacted to the lack of fight for sanji in whole cake.. Starting a litteral backlash on the arc that was not justified.
The only person that oda is in danger of being insulted by is you, if Carrot doesn't end up joining. After all, you're the one with the most time and investment into campaigning for a fictional character. None of us have gotten to the point of being desperate enough of making a blog for Yamato yet.
Don't worry about me, I have a very healthy relationship with One Piece.. Such a twist is nothing.
