Yamato is horrible indeed, but then again that made Wano arc even woooooooorser then if she joined.
Her chatacter personality need development yes, also she can became likeble character, but her not joining makes 30% of Wano plot into purely horrible bad writening.
Big Mom amnesia plot was 15% - bad writening;
Fighting against weak enemies - 15 % bad writening;
Running -20% bad writening.

I remember that the captain Luffy has an open invite for Yamato, and Yamato made it clear she still wants to join but can't just yet.
If you think she's dead in the water you just don't trust Luffy or Yamato to keep their word, and follow their dream (respectively). Silly imo.

She’s already starting to drop it since she stayed in Wano whereas Oden sailed out right away. Clearly that’s a sign that the Wano stay is meant to further develop her character, and that she’s not just there because of Momo’s failure with that treebranch.

Yamato is unique in how she demanded Luffy take her just because she was friends with Ace’s brother. And still rejected him in the end.
Oda def wouldn’t want someone on the crew who selfishly demanded to be a crewmate. Yamato has to be selfless I’d say.
