When Aokiji wasn't trying, Garp was washing him, telling Aokiji to not hesitate. The moment Aokiji made up his mind defending the island and Blackbeard's interests, he got serious. It's a misconception that just spamming his DF will do good. We had both Aokiji and Kizaru when going up against the old legends, tuning down on their DF and using them in accordance with another fighting style (brawling with ice glows, swordsmanship with a light blade). They spam their DFs predimonantly against fodders.
At the same time, why underestimating Yamato? An Oni with a mythical Zoan and ACoC. And even then, Kaido was toying with her. Yamato couldn't do much until the highlight double spread of them exchanging their Thunder Bagua, which gave Kaido a little head bleeding before Kaido was beating her into a pulp, with Yamato later on collapsing as the damage of Kaido's Thunder Bagua traced back.

If Aokiji has awakening none of this matters. It's gonna look cute.
Old Garp is stronger than Yamato by a significant amount. If Kaidou couldn't even deal with her in that given time, expecting Kuzan to look decisively above Garp when he is not going all out is dumb.
Only if you are assuming Kuzan has shown us him going all out, does your point hold. If you don't believe so, then there's no reason for Old Garp to be portrayed weaker.

Like no fucking shit his magma is lethal and he can put a hole in someone if they don't defend or have very high resistance to heat

But at the same time that shit clearly wouldn't happen to some people, for example Kuzan doesn't have a huge hole in his stomach. He got his leg taken, but that's not as bad.
Tbh, so far awakening wasn't shown to be a vast difference most of the times. G4 Luffy was dominating base Doflamingo, while Doflamingo's awakening made Luffy struggle for like 20 minutes before Luffy intercepted him and defeated him in round 2. Against Katakuri, Katakuri tuned himself down to brawling in addition to power mochi, which served as an extension of his brawling, we didn't see extensive usage of environmental control whatsoever.
There won't be a day and night difference between what Aokiji has shown and awakening. Aokiji already showed the ability to instantly freeze large areas and bodies. Oda most likely won't do some wild shit with awakening.

Whatever the case may be, using his full arsenal should make life a lot easier for him.
Also everyone you mentioned has gained a significant boost in overall prowess with awakening. Katakuri wouldn't be able to bully Boundman without it, Doffy wouldn't be able to survive Boundman without it, lets not even get into Luffy, Law, Kidd, Lucci.

Yamato was not at all portrayed as an equal to Hybrid Kaidou, that's just Kaidou downplay.
Her attacks did nothing everytime she attacked Kaidou & he in turn responded with the same attack from his end, and looked superior.
A direct TB from Yamato got a few drops of blood atmost while Kaidou's TB which even got defended still left significant damage on Yamato that she talked about.
The exchange ended with him thrashing Yamato as if he was disciplining her, all she did was stall while Oda finished up the Tobi Roppo fights, set up Zoro vs King & Sanji vs Queen and had Luffy come back up after Kaidou threw him into the sea.
