Lookout has been the most popular theory for Carrot's role for years, and some(myself included) always made fun of how that role is superfluous
I dont think Momo even knows Carrot beyond knowing how she looks and her name

May just be me, but it is kinda strange how Oda confirmed Tama's future. Showing that she'll be Shinobu's student and that Luffy would be fine with her joining when she's strong.
But we don't get that proper closure with Carrot

In my sentiment, Carrot4nakama is officially now dead.

Here is the oni/orge princess Yamato coming in the next chapter, possibly joining the straw hats at the end of the arc. This has been set up ever since she unmasked herself talking to Luffy. We have gotten full fledge flashbacks surrounding her character, databooks, and the marketing for her in the one-piece official youtube channel throughout the raid; at the end of it, Yamato wants to go on an adventure and see the world just like oden did. I believe she has much more to develop as a character coming to understand her purpose in life while traveling with the straw hats. She might end up stopping calling herself oden wanting to have herself and have her own legacy just like he did.

Only thing I want to throw out there (and trust me, I'm going to preface this by the simple fact that I've been a Yamato supporter over Carrot since the beginning), is that Carrot's scene is pretty weird.
It doesn't actually end with her accepting, and what's weird is that Pedro's will really had to do with supporting the future PK at the time and boarding his ship (and nothing to do with ruling Zou). Yes, what it might just mean is that Carrot will be in charge of the Zou group and Zunisha to open Wano's borders and eventually unleash Pluton (unless something else opens it).
And yes, Yamato is 100% joining, but I've also thrown out the "possible" idea she acts as a stowaway, just like she did before WCI, and just like the Mink kings did with WB and Roger. Its an ongoing gag, and I really wouldn't be surprised if Oda threw her in last minute and this is really a triple join.
Again, i personally doubt it, but it's not surprising I'd say. What really kills it is if Carrot doesn't pull this stunt and they "kanpai" with only Jinbe/Yamato (which ofc, I agree 11 should just be the number if it's meant to match Blackbeard at least), which is obviously more likely to happen.

Carrot got two whole pages this chapter. It's meant to be a significant moment for her. Look at the composition of the panels, she is in a central position surrounded by the minks.
It's the end of the arc so there's no time left for plot twists, it's a wrap-up of her story. We are saying goodbye to all these characters who have been traveling with the crew, and this is supposed to be closure.
